Client Context

A national rail operator had a returning CEO and a largely refreshed Board. A strategy existed but had not translated into clear priorities, enterprise alignment, or a credible growth path. With major Government capital investment and rising stakeholder expectations, the business needed a refreshed 10-year direction grounded in reality and financial sustainability. The issue was not a shortage of ideas; it was low confidence and fragmented alignment. The Board and CEO needed shared truth and ownership, and growth ambition had to be reconciled with the operational reality of getting "match fit to grow."

What We Did

We led a co-owned strategy build, mentoring the Group Executive Strategy, partnering with the CEO through a working group, and using Board Strategy Days as decision gates. We aligned the team on current state and market context, anchored purpose and value creation through the six capitals, and benchmarked comparable railways. We then translated themes into strategic objectives and a prioritised Horizon 1-3 portfolio with feasibility framing. The business took the final planning integration in-house with choices, sequencing, and ownership embedded.

Outcomes

Created a shared enterprise roadmap and portfolio governance structure that improved transparency, prioritisation, and collaboration across business units. Over Supported Board-CEO alignment through a shared fact base, surfacing and resolving differences in value proposition and risk tolerance. Established a credible growth narrative grounded in operational reality, with "match fit to grow" defined as a clear set of preconditions. Landed decision-ready strategic objectives and a sequenced Horizon 1-3 portfolio to guide planning and investment choices. Embedded internal ownership through mentoring and governance, enabling the business to carry the final planning integration in-house.
