Why your people can't connect their work to the strategy

What execution capability means, and how to build it

We talk about change resistance. We talk about change fatigue. And we talk about saturation.What we don't talk about enough is what all three are eroding.Absorption.When I was conducting my research, one finding flawed me.&nbsp;Many of the Leaders were operating with little to no understanding of how constrained their organisations already were.&nbsp;Not because they weren't capable, but because the mechanisms didn't exist for them to look at the whole picture.And this is a gap that is still showing up in many organisations.Most organisations have a roadmap. They know what's going live and when. But a roadmap tracks projects. It doesn't track what those projects are asking of the organisation absorbing the changes.Attention is finite - people can only hold so many priorities before none get real depth. Time doesn't stretch - BAU doesn't pause because a transformation kicked off. And adaptation is cognitive work - even when people are fully on board with the direction.That's what absorption actually means. And when no one is monitoring it, the load builds silently until execution starts to break.Projects get tracked. People load doesn't.Change portfolio management is how leaders close that gap. A message being communicated does not guarantee it has been understood, let alone acted on. Change fatigue is often underestimated, with each new strategy added on top of existing work. And execution is treated as a “project” that can be managed to a plan, instead of a capability that needs to be designed, practised and improved over time.The Cost of Leaving the Execution Gap UncheckedLeaving the strategy execution gap unaddressed comes with a steady commercial cost. Strategic investments take longer to pay off than they should. Opportunities are missed because the organisation cannot move quickly or consistently enough. When boards see strategies being refreshed more often than they see outcomes, confidence erodes. Strategy cycles become shorter and more reactive, as leaders chase the next idea instead of following through on considered choices. The first step is to clarify direction beyond high-level slogans. Leaders need to turn strategy into a small number of real choices and measurable outcomes that people can hold onto.Helpful questions at this stage include:• What will we do, and just as importantly, what will we not do? &nbsp;• How will we know, in practical terms, that the strategy is working? &nbsp;• What small number of outcomes matter most over the next period? &nbsp;Next, the operating model must be fit for purpose. That means aligning structure, governance, decision rights and resource allocation so the organisation is actually built to deliver the strategy. If the way work flows, decisions are made, and resources are allocated does not match the direction, execution will remain hard no matter how committed people are.Finally, people and systems need to line up. Strategy on paper is often clear. The real test is what happens on a Monday morning in a tense meeting, a budget review, or a call with a key customer. That is where strategic intent either turns into action or quietly slips into the background.
Many leaders spend time and energy setting direction, yet still feel a gap between what they agreed in the boardroom and what people actually do.
